Marketing has found its next arms race: Generative Engine Optimisation. Get cited. Become discoverable. Move before competitors do. But for many, urgency is outrunning the business case. What exactly are brands buying: visibility, consideration or additional sales?
“Customers are using AI” cannot, by itself, justify a GEO play. The opportunity depends on what the business sells, how customers choose it and where AI influences that decision.
For a retailer selling products customers actively compare, AI recommendations can lead to purchases. For an enterprise consultancy, appearing in an answer may secure consideration; expertise, relationships and procurement still determine the sale. For a supermarket brand, availability, shelf presence and habitual preference may offer greater immediate returns. The same GEO prescription cannot sensibly serve all three.
I've found the AXIOM segment matrix from Spectras offers a useful ready reckoner: consider exposure to AI discovery alongside the opportunity for AI to facilitate a transaction. Its value is in forcing a business conversation before a technology conversation.
Treat placement as a hypothesis to test. Different products, audiences and markets can put the same business in different quadrants. Then separate discoverability from sales attribution.
Adobe found that AI referrals to US retail sites converted 60% better than non-AI traffic in July 2026. That is encouraging evidence about referral quality. It does not prove that a GEO programme created additional sales. A citation shows visibility while a purchase following an AI referral records a sales journey. Demonstrating that optimisation generated business that would otherwise have been lost requires further testing. That distinction should govern both investment and the promises made for it.
The investment decision should rest on evidence of how customers use AI in the buying process and the commercial outcome GEO is expected to influence. Agree the measures upfront, distinguish visibility from enquiries and sales and assess results against the cost and likely return of other marketing priorities. Increase investment as evidence strengthens, with expectations matched to what the results actually demonstrate.
FOMO is not a business case.
